The mechanism, from the book

The whole-nut principle. Sri Lanka's coconut exports are growing, which makes this the one chain already moving. Almost every part of the nut has a market and most of them leave the island unprocessed.

The first step

Trace where the shells from local coconut processors go now and what they are paid for them. Then ask a firm that buys activated charcoal, a water filter maker or an industrial supplier, what grade and quantity they need and what they pay per tonne. The gap between the shell price and the charcoal price, set against the cost of a small activation kiln, is your business case.

Who pays first
A water filter maker or industrial buyer who needs a steady supply of activated charcoal of a known grade.
What leaves today
Shells are burnt as fuel or sold as raw charcoal, while the activation that multiplies their value happens after they leave.

Ask first

  • Coconut Development Authority. Ask which processors produce shell charcoal and where their shells go now.
  • Central Environmental Authority. Ask whether an activation plant needs environmental clearance before it is built.

Check before you spend

Whether a charcoal or activation plant needs environmental clearance and council approval at your chosen site, and how smoke and ash must be handled.

Find out these three numbers

  1. What does a buyer pay for a tonne of shell charcoal today?
  2. What does activated charcoal sell for to a water-filter maker?
  3. How many tonnes of shell can you collect each month near you?
